Where academy money quietly leaks — and how to find it in a week

Revenue leaks are worse than slow months, because a slow month is visible and a leak is not. The money was earned; it just never reached you. Most academies lose a meaningful slice of their income to half a dozen quiet holes, none of them dramatic on their own. Here is where to look, and a way to find yours in a week.

Leak 1: Fees that were never collected

The most common leak is the simplest: coaching that was delivered and never billed, or billed and never chased. A student joins mid-month, the pro-rata is fuzzy, the reminder never goes out, and three months later nobody can say who owes what. Multiply a few thousand rupees across a roster of a hundred students and it is your best coach’s salary walking out the door.

The fix is a single, trusted list of who owes what, generated the same way every month rather than reconstructed from memory. When dues are visible per student, the collection conversation stops being awkward because it’s just a number, not an accusation.

Leak 2: The till that never matches

If your cash drawer is short at the end of the night and nobody can explain why, you have a shift-accountability problem. Without a clean open and close per shift, small discrepancies never get caught, and small discrepancies that never get caught become a habit. A shift that records who opened it, what came in by cash, UPI and card, and what the drawer should hold at close turns a vague unease into a specific variance you can actually investigate.

Leak 3: Comped and “adjusted” slots

Free slots for friends, a discount waved through to keep a regular happy, a booking marked paid that wasn’t — each is defensible once, but nobody is counting how often it happens. When every booking and every discount is logged against a staff member, the pattern becomes visible. You are not trying to catch anyone; you are trying to see the total, because a total you can’t see is a total you can’t manage.

Leak 4: Extras that never make it onto the bill

The court gets billed; the two shuttles and the water don’t. Individually trivial, collectively a steady drip. The reason extras get missed is that they’re on a separate system from the booking — a different register, a different app, or nothing at all. Put the court, the coaching and the shuttle on one bill at one counter and the extras get captured because adding them is the path of least resistance.

Leak 5: Stock that walks off

Retail shrinkage is a leak most academies never measure because they never counted the stock in the first place. Shuttles, grips, drinks and snacks disappear between delivery and sale, and without a stock ledger there is no way to tell theft from breakage from a missed sale. Recording stock in and stock out — even roughly — converts “we seem to run out fast” into a number you can act on.

Leak 6: No-shows on unpaid bookings

A slot held for a player who never turns up and never paid is a double loss: you couldn’t sell it to anyone else, and you earned nothing. Prepaid bookings and passes shift the risk back to the customer, and a clear record of no-show patterns tells you which regulars to move to prepaid.

The seven-day leak audit

You don’t need new software to start — you need one honest week of looking. Here is the plan:

• Day 1–2: Pull your full list of active coaching students and mark, for each, whether this month’s fee is collected, partial or missing. The missing column is leak one.
• Day 3: Reconcile every shift’s cash for the last two weeks. Any night the drawer didn’t match, note the amount. That total is leak two.
• Day 4: List every free or discounted slot given in the last month. The count usually surprises people. That’s leak three.
• Day 5: Take twenty recent bookings that involved a coaching session or a rental and check whether the extras were billed. The miss rate is leak four.
• Day 6: Count your retail stock physically and compare with what your records say you sold. The gap is leak five.
• Day 7: Add it up.

Almost everyone who does this honestly finds the weekly total alarming — and motivating. The leaks are fixable, but only once you can see them. That visibility is the entire reason to run the academy through one system instead of a drawer, a notebook and three apps: not because software is virtuous, but because you cannot plug a hole you cannot find.
